About the client
An international manufacturing group operating in the construction and industrial sectors. The company delivers solutions used in infrastructure, commercial, and industrial projects across European and international markets. It employs nearly 2,000 people and generates annual revenues exceeding PLN 1 billion.
CHALLENGES
When Excel is no longer enough
Growing business scale and increasingly complex financial processes meant that the existing planning tools were no longer sufficient. An additional catalyst was the announced end of support for the system in use. Rather than simply replacing the legacy solution, the client took the opportunity to pursue a broader transformation and build a single platform for planning, consolidation, and reporting across the entire group.
The business challenge
- Consolidation and planning processes managed primarily in Excel, with data dispersed across multiple tools and entities
- A high volume of manual activities performed outside core systems
- Multiple data sources used across different companies within the group
- Limited flexibility of the existing environment
- Reporting and consolidation processes that were difficult to maintain and scale
- Manual preparation of plan-versus-actual analyses
- No single platform supporting key financial processes across the organization
Implementation objectives
- Unification of planning, consolidation, and reporting processes within a single platform
- Centralization of data and reduced reliance on Excel
- Improved control over financial processes
- Automation of selected consolidation activities
- More efficient plan-versus-actual reporting
- A scalable environment ready to support future initiatives, including governance and ESG requirements
PROJECT IMPLEMENTATION
From system migration to a comprehensive finance transformation
The client selected OneStream as the central platform to support planning, consolidation, and financial reporting across the entire group. The primary objective was to create a single environment for these core finance processes, reducing reliance on Excel while providing a scalable foundation for future growth. The project was delivered using a workshop-based collaboration model. The Incube team worked closely with the client in an iterative process, evaluating different architectural approaches and financial process designs before defining the target operating model. This approach ensured that the solution was tailored to the specific needs of the organization rather than forcing the organization to adapt to the system.

Planning and reporting
As part of the project, the Incube team implemented key planning processes, including People Planning, CAPEX, OPEX, Revenue & Sales Planning, and Operational Activities Planning. The organization also gained plan-versus-actual reporting within a single platform and based on a unified data model, eliminating the need to manually combine data from multiple sources.
Workflow and governance
We streamlined approval workflows, access management, and the handling of sensitive data. The solution was designed with a strong focus on planning model flexibility, data security, and the ability to support the continued evolution of the finance environment.
Consolidation and ESG
The implemented solution supports the consolidation of a group comprising approximately 25–30 entities operating across multiple source systems. The project included data integrations, intercompany matching, and consolidation eliminations. In parallel, a foundational ESG model was developed to centralize sustainability-related data and enable the reporting of selected non-financial metrics.
RESULTS
A single finance environment for the entire group
The OneStream implementation provided the organization with a single, centralized platform for planning, consolidation, and reporting. Reliance on manual activities and fragmented tools was significantly reduced, while finance teams gained greater control over data and processes across the entire group.
A unified finance platform
Planning, consolidation, workflow management, and reporting were brought together within a single OneStream environment and a unified data model.
Reduced reliance on Excel
Key finance and consolidation processes were moved to a centralized platform, significantly reducing the need for manual activities performed outside the system.
Consistent financial data
The organization now has a single, centralized source of data for approximately 25–30 entities operating across multiple systems and markets.
More flexible processes
Planning models and workflows can be extended and adapted without the need to redesign the entire system or build a new environment.
Consolidation automation
Selected consolidation processes were automated, including data imports, intercompany matching, and consolidation eliminations.
Improved plan-versus-actual reporting
Planning and reporting now operate on a single data model, eliminating the need for manual analysis preparation outside the system and enabling faster performance analysis.
Enhanced data security
Access management, workflows, and sensitive data handling were standardized and streamlined, strengthening governance across the organization.
A scalable finance environment
The platform is ready to be extended with additional finance processes and reporting areas, including ESG.

Why is it worth it?
One platform instead of multiple tools
Planning, consolidation, and reporting now operate within a single platform, based on a unified data model.
No more manual consolidation
Processes that were previously spread across Excel files are now centralized and partially automated within a single platform.
Built for future growth
The system can be extended with new processes and models without requiring a redesign of the entire platform.
Improved data control
The project streamlined workflows, access management, and the handling of sensitive data, strengthening security and financial governance across the group.
Modern finance starts with a single environment
As organizations grow, it is not only the volume of data, processes, and systems that increases, but also the need for greater control, flexibility, and consistency across finance operations. This project demonstrated that implementing a new finance platform can become the catalyst for a much broader transformation—streamlining processes, centralizing data, and creating a scalable environment ready to support the organization’s future growth.
